SIP-11: The Sandbox DAO to Fund the Sandbox Ambassador Program

They’re working on a report for us which we should have soon.

I believe it would be beneficial to have an update directly from the Project Manager within the next week, even if we’ve not had a chance to digest the report. The anticipation of a report arriving soon no longer provides the needed peace of mind that the program is executing correctly.

I’m concerned about how accountability expectations have been hindered, and the worst part is, instead of championing this as a success case for our DAO, we’re stuck trying to figure out how successful or not it is.

How much of the SIP budget has been spent so far?

We have roughly 50K SAND left in our initial SAND budget for The Sandbox Ambassador program (as of April 1st).

To provide additional light for the varying monthly spend:

  • The program kicked off halfway through September which is why we bundled the first payment to our ambassadors at the end of October.
  • Alpha Season 4 started October 9th and we ramped up the In-Game Leader (IGL) track through November and December.
  • Spend has drastically decreased since the completion of Alpha Season 4 as we paused the IGL track. We anticipate costs to increase in the months going forward where we have a season live.

What caused the pause in the IGL track?

The current purpose of IGL is to support in-game activity which is at its height during seasons. Therefore it’s scaled up and down depending upon the LiveOps schedule.

How many ambassadors (per track if possible) have been hired? Are active?

There are currently 26 active ambassadors within the program

  • 5 content creators
  • 20 KOLs
  • Confirming total active Community Mangers & IGLs

What were the qualifications for ranking KOL tiers?

KOL tiers are determined by follower count. I’ve included the tiers below.

Our focus has predominately been on the lower - mid and upper - mid tiers for maximum impact.

Compensation: What compensation plan did the ambassador committee end up selecting?

We shared the compensation structure before the SIP was passed and it has remained unchanged (post was shared on the SIP in September 2024). We have no plans at this time to change the compensation structure.

How many messages/tweets etc (a way to measure their impact)?

We have over 240 posts garnering a total of ~2.3 million impressions.

Who is managing the program?

The program is managed by the Head of Community, Aminata, and the Head of Marketing, Kelsey at The Sandbox.

Do you intend on requesting funds again in 2025? If so, what will you do differently or improve in the implementation of the program?

Yes we are preparing a SIP right now to renew the program as the funds have run out. We are working through what we want to change and improve about the program.

Some potential changes:

  • We’ve decided to pause the Content Creator track for now, as we currently don’t have the bandwidth to provide the level of creative guidance and instruction needed to support it effectively. We hope to bring it back in the future when we have more internal capacity.
  • As expressed in our 2024 Year in Review blog post, we plan to introduce consistent seasons and in-game events and this could result in increasing the frequency in which IGLs are activated.
  • We want to continue to scale up the number of KOLs in the program as we’ve found that track to be a great success and devote more time in building stronger relationships with them. That said, this will all be contingent on the quality of submissions, bandwidth internallly to support a growing program, and the total budget we request from the DAO.

@theKuntaMC and I are coordinating a time to do an AMA with the community around the impact of this SIP and what’s to come next soon.

What Ambassador services is our DAO able to utilize, if any?

Thank you! These metrics are very valuable to see. So the KOL has 240 posts and 2.3M impressions, what impact metrics can we be made aware of for the Content Creator (before it was paused), Community Management, and In-game tracks?

With bandwidth being such a factor, I’d like to explore adding a DAO Ambassador track, and part of that role could be providing updates and being a liaison to find opportunities between Ambassadors and the DAO.

Perhaps even Kunta could be the DAO Ambassador and that extra compensation would go to him. :slightly_smiling_face:

hey Lanzer, we have some Delegates who are Ambassador (at least me) , also you can connect with any of the Ambassador, we’re suppossed to walk together.

Yeah I think we could more fully explore those possibilities. It’s hard to keep track of who is an Ambassador and I don’t see much about what they do other than this SIP saying they exist and Ambassadors like you Kami and Vision and others identifying as one from time to time.

I’m not sure how to process it… Is it just not something that affects to your day-to-day in Sandbox? Are you keeping the roles separated?

I’m not sure I understand your question, so I apologize if my answer is off.
There are several types of ambassadors. As for game ambassadors, the action takes place mainly during Seasons (4 and 5 for the moment). That said, each Game Ambassador promotes and gets involved in their own way, even outside of “Season” periods.
On the other hand, I think Delegates, given their visibility, are also a type of ambassador.
To be honest, I think Delegate is more demanding in terms of time and energy than Ambassador. There are so many discussions, so many different topics to try to follow as a Delegate. There’s monitoring work that must be done on all aspects of TSB. The ambassador role has a different approach that often only touches on one aspect of TSB, such as Gameplay, Construction, Asset Creation, etc.
I’m not sure I answered, but I hope it’s still useful to you.

  2. The DAO is able to use any of the tracks available as it makes sense—which right now would be the content creators and KOLs. We have separate channels in our Discord where they can chat and Bobby can request things from the team. As expressed when we first onboarded the program, no one in the program is required to support the DAO. We send them things we would like them to promote and then they have the choice to decide if that is something that are interested in posting about.
  3. I will have to circle back on metrics around Community Management and IGLs. For content creators, they produced over 60 assets for us. We used them on our own channels and instructed them to post them directly on their social channels for us to RT.
  4. Sure we can discuss that being part of the budget for the SIP renewal. However, I would envision the role being similar to what we have in the other tracks except these people work exclusively on projects for the DAO vs The Sandbox.

I will work with Aminata to get you answers on the other questions re: impact of Community Managers and IGLs.

I believe we should keep Delegates and Ambassadors distinctly separate from each other. Delegates have a responsibility to the DAO, whereas Ambassadors are accountable to the Sandbox company. It’s my understanding that the Ambassadors are meant to benefit the whole ecosystem, although the DAO’s persistent challenges in engaging with the Ambassador Program raises a question there.

I think what I meant was, it’s my understanding that all Ambassadors who participate in the DAO do so as individual community members because the Ambassador Program itself is not structured to support the DAO. I haven’t run across anyone saying “Hi I’m here to support the DAO as an Ambassador.” Instead, there are SandFam participating in the DAO who are also Ambassadors.

I was asking for your thoughts and if I was missing something. I feel like the average SandFam has very limited insight into its inner workings.

Apologies that you have to repeat yourself and thank you for your patience. Per the compensation structure you posted, KOLs are rewarded for posting, Content Creators are rewarded for content creation, CMs are rewarded for CM’ing, and in-game are rewarded for in-gaming. I see a path where the program can be structured to support the DAO.

I’m very thankful to TSB that we’ve had an open private channel with Ambassadors on their server since Feb 26.

GJoker , AndyGraga, Dr M., and Alesoir are the four Ambassadors who have engaged my requests, so far.

I provided a link to a Google doc with some basic DAO information and have asked for only basic X support (like, comment, RT), so far.

I have also made clear that Ambassadors are not required to promote anything if they don’t want to.

At this point, I share links, and they can engage if they choose to. I am unable to tag multiple people in the channel or it deletes my comments as spam, but when the 4 Ambassadors who are aware engaged see my posts, they usually support.

What kind of requests do you envision the DAO requesting from Ambassadors, @Lanzer?

100%, for sure , it’s totally different.

If we look the whole ecosystem it seems logical that an Ambassador take part to in the dao.
As Sandfam, that’s all we need, but yes it could be a good thing if Ambassador shows their support as Ambassador.

I’m not 100% sure what exactly the scope of services an Ambassador can do. I would like Kelsey and team to give a little insight into that, if possible.

Perhaps content creators could assist in content creation? Or maybe IGLs host an in-game DAO-specific event? Maybe KOLs host a TSB DAO friendly space with their network? Unsure what crossover CM could have that you don’t already fulfill :slightly_smiling_face:

I could see the DAO Ambassador helping with this exact thing. Identifying a crossover and assisting in connecting the dots to see it fulfilled.

Requests made to ambassadors depend on which tracks they are in. For example, Content Creators can make assets for the DAO depending upon their skillset. Some were onboarded to capture in game content either building something in Game Maker or a screen recording of them playing a game.

KOLs / Influencers can be shared information regarding new SIPs or initiatives the DAO is running and asked to RT / promote them on socials. As stated above, the KOLs / Influencers are not required to post any one topic as we wanted to ensure they can tailor their content to what makes the most sense for their audience / channel. We want to ensure it feels authentic to their voice.

Community Mangers right now are focused on boosting activity in our Discord server which includes a channel focused solely on discussion around the DAO. They reply to community questions in chat and answer support questions that come in through Discord. There is a world where when we propose the next iteration of the SIP, we can onboard more Community Mangers who help Bobby with managing the Forum and other DAO focused channels.

IGLs are focused on in-game activity. They respond to players in the servers they are in—answering questions, helping them complete quests, etc. They can propose games with other players in those servers and make sure the game feels fun and lively. Given the nature of this track being focused on in-game activity, it does not make sense for the DAO to request services.

As noted above, rather than creating a new role for a person to be a liaison, the DAO can request support from existing ambassadors depending on their track or in the future we can onboard new ambassadors based upon the skill sets of the specific tracks to work solely on DAO efforts. It does not make sense to create a role for a liaison because Bobby or other DAO team members can fulfill that function and work directly with the ambassadors similarly to how The Sandbox Community and Marketing teams do.

I think there seems to be the most opportunity with Content Creators & KOLs. I think I (and perhaps others?) just need more time seeing the Ambassadors up close doing their work. I haven’t been able to tell which content creators or KOL are Sandbox Ambassadors, I don’t think many are advertise it on their profile.

Given the nature of this track being focused on in-game activity, it does not make sense for the DAO to request services.

I haven’t interacted with IGL since Season 2 or 3 when the IGLs used to organize speed obstacle competitions. Have any IGLs mentioned in chat during Season 4 & 5 the DAO sponsoring the extra EP for delegating? That would be my idea of how IGLs can support the DAO.

My intent behind the liaison recommendation was to establish a two-way flow of communication. It has been a struggle to connect with the Ambassador Program team. The @AllMyFriends post from 4 days ago was our first direct contact since SIP-11 passed back in Sep 2024. The engagement I’m seeing right now gives the impression it’s happening because the program team is drafting a SIP renewal, versus strengthening the ties between us or fulfilling the responsibilities of SIP-11 MS #2. I don’t believe that was the intention, but I feel you need to know the misgivings you may face during the vote. I currently share those misgivings. Until 4 days ago all that was publicly shared was that 50 Ambassadors had been hired by Feb 7th.
